Whiteboard math for law firms

Where a law firmleaks money every month.

You know what you spend on marketing. Almost nobody knows what they lose after the call comes in. Plug your own numbers in at the end.

Part 01 The starting number

What a signed matter costs to get.

01 Per signed case

$2,956 in marketing per signed case.

That is the average firm in the PI benchmark. The top quarter pays $1,631 for the same signed case. Your practice has its own number. The gap between average and top quarter is the point. Check: last quarter’s marketing spend divided by the cases it signed. That is your number. Put it next to these two.

02 By city

Your city sets the floor.

A small market and a top-20 metro are not playing the same game. Here is the benchmark range for each. Check: find your market’s row. If your number sits above the top of that range, the leak is after the call, not in the ad.

Part 02 Six leaks

Where it goes after the call comes in.

Leak 1 The inquiry that never signs

11 cases or 22.

In the PI benchmark the average firm signs 10.6% of inquiries, the top quarter 21.7%. Same 100 calls, same spend, double the cases. Hourly and flat-fee firms lose the same way, between the consult and the engagement letter. Check: inquiries last month divided by cases signed. The distance from your rate to 21.7% is the leak, in cases, every month.

Leak 2 The late reply

15.7 minutes to answer a web form.

That is the PI benchmark average. One firm in four never replies at all, the top quarter answers in under 2 minutes. Across every practice area, Clio's secret shopper called 500 firms and 40% picked up. Check: fill your own web form at 8 pm tonight and time the first human reply.

Leak 2b Our own test

We called 87 firms. 26 never picked up.

Our test on 87 PI firms. Three calls each, 260 calls, 139 answered. When someone was there they picked up in 2 seconds. Two firms called us back. What it means: this is coverage, not slow staff. Check: call your own main line from a number they do not know, Sunday at 11 am, and see if anyone calls back.

Leak 3 The file that waits

Four months waiting on someone else.

In PI it is the records request: about $144 in-house and 4 months to complete. In every other practice it is the signature, the document or the client decision nobody chased. The file waits, so the fee waits. Check: count the requests open longer than 60 days and name who is chasing each one. Usually the answer is a date and a nobody.

Leak 4 Money left off the bill

Money left off the bill.

In the PI sample, 5 of 40 settled files had case costs the firm paid and never put on the statement. In an hourly firm the leak is the day itself: 8 hours worked, 3.0 captured, 2.6 invoiced, 2.4 collected, and a median 93 days from the work to the cash. Check: pull the last ten settlement statements and match the case costs on each against the ledger. In the sample it was one file in eight.

Leak 5 Client updates and admin by hand

The same case, typed in four times.

Intake form, CRM, case file, billing. The same facts re-typed at every hop, and somewhere between the inbox and the file an update goes missing. Nobody notices until the client calls. Check: ask a paralegal how many places a new client gets typed into, and where a text from a client goes. If the answer is “my phone”, it never reaches the file.

Leak 6 The "any update?" call

Every status call pulls someone off a file.

Any practice, same call, both directions. The client phones because nobody told them where the case is. Your team phones the client because the records still have not come in. Every one of those calls is a case manager away from a file. Check: count the “any update?” calls and emails last week. Each one is a stage change nobody sent, and a chase nobody scheduled.

Part 03 Add it up

The gap is operations, not ads.

10 Fees per marketing dollar

$4.78 or $9.30.

Fees earned per marketing dollar in the PI benchmark, the average firm against the top quarter. Both buy the same ads. Check: fees collected last year divided by marketing spent. Where you sit between these two is how much of the ad money leaks after the call.

11 Your numbers

Five lines. Your own gap.

Type your numbers. The constants are PI benchmarks: the 21.7% top-quarter sign rate (Pioneerly 2025), $144 and 4 months per request (vendor study), 5 of 40 files with costs left off (anonymized sample).

12 What the audit does

A dollar on every process.

We walk every process from first call to fee: who does it, how long it takes, what it costs. Then we fix the top one or two.

Part 04 How to fix it

Three steps, in this order.

13 Step 1, clarity

Track everything, front to back.

You have to be tracking your data, and I mean everything: front end, back end and the middle, down to the average time a case sits in each stage. Once it is written down you can see where a case gets stuck. The front end is literally all of it: dials, pickups, conversations, scheduled calls, calls that showed, converted, and converted on the first meeting versus on a follow-up.

Every step written down, so the stuck one shows itself. The shape of a tracked firm, not your numbers.
14 Step 2, one at a time

Fix one process, then the next.

Once you know which process is the bottleneck, you fix it, and you do it one at a time. Change more than one thing at once and you do not know which variable is responsible for the result.

15 Step 3, automate it safely

Automate it, the safe way.

Right now you can automate a lot of this with AI and Claude. You have to do it in a safe way. If you want us to help, we identify the leaks first, then fix them properly, with infrastructure you own, installed in your firm. Let's have a chat.
